Multitasking at Work: When It Helps, When It Hurts, and What to Do Instead
The busiest person in the room may not be the best multitasker. Often, the real skill is knowing which interruption deserves a switch—and which one deserves silence.
Work rarely arrives in a neat line. A report is open, a colleague asks a question, an alert appears, and a meeting begins in twelve minutes. Calling this “multitasking” makes it sound as though success depends on keeping everything mentally active at once.
Usually it does not. Effective workplace multitasking is closer to traffic control: some demands need immediate passage, some can move alongside routine work, and some should be held back until the current task reaches a safe stopping point. The goal is not maximum switching. It is minimum unnecessary collision.

When Multitasking at Work Can Help
Multitasking is useful when the job genuinely contains concurrent demands. A receptionist may continue a familiar administrative task while remaining alert for a visitor. A technician may monitor a stable system while completing routine documentation. A teacher can explain a familiar procedure while scanning the room for confusion.
In these cases, one stream is often practised, low-intensity, or mainly observational. The worker is not composing two complex arguments at once. One activity continues while the other is monitored for an event important enough to trigger a response.
Switching can also help when the interruption carries information needed now. A colleague may prevent duplicated work, flag a safety concern, or provide the answer blocking the next step. An interruption that changes the correct priority is not merely a distraction; it is part of doing the job well.
There can even be a social benefit. In a three-week experience-sampling study, Puranik and colleagues followed 111 employees and found two sides to interpersonal work intrusions. Switching and resuming could deplete self-regulatory resources, while the social contact could also support a sense of belonging. The same interruption could therefore carry a cognitive cost and a relational benefit.
The useful question is not “Was I interrupted?” It is “Did this interruption improve the decision, protect someone, unblock progress, or strengthen coordination enough to justify the restart?”
When It Quietly Damages the Work
Multitasking becomes expensive when both tasks require the same limited resources. Writing while answering a detailed message makes two language tasks compete. Checking figures while following a complicated conversation makes working memory carry two changing structures. Trying to solve a difficult problem while monitoring every notification prevents either activity from receiving a stable stretch of control.
The cost is not always visible in the final product. People often compensate. In an experiment by Mark, Gudith, and Klocke, interrupted participants completed work faster than those in the uninterrupted condition, but reported greater stress, frustration, effort, and time pressure. The work got done; the pace used to rescue it was less comfortable.
Task complexity changes the equation as well. A diary study of office workers by Rick and colleagues linked interruption frequency with subjective workload through how negatively workers perceived the interruptions, with the complexity of the primary task shaping that relationship. An interruption is not a fixed dose of disruption. It lands differently during filing than during a difficult analysis.
This is why “I still finished everything” is a weak test of whether multitasking worked. The cost may appear as rushed decisions, a forgotten intermediate step, more fatigue, or a longer recovery before the next demanding task.
The Timing of the Switch Matters
An interruption in the middle of a delicate step is different from one that arrives after a paragraph, transaction, or subtask has closed. At a natural boundary, less unfinished structure must be preserved.
In an experimental study of interruption timing, Adamczyk and Bailey identified lower-workload moments within tasks. Interruptions placed at those predicted breakpoints produced less annoyance, frustration, and time pressure than poorly timed interruptions. Later work has continued to show that interruption timing and task structure affect how difficult resumption becomes.
That gives workplace advice more useful than “never be interrupted”: when a matter can wait, let the person reach a visible breakpoint. When you control the switch yourself, leave the task in a state your future self can recognise.
Should You Switch Right Now?
Judge the incoming demand against the value of the current task—not against how noticeable the notification feels.
A safety issue, customer escalation, deadline change, or decision that blocks several other people.
Reach a paragraph, calculation, transaction, or other checkpoint before moving attention.
Capture it in a list or message batch so it does not occupy working memory while you continue.
A notification, optional update, or self-interruption that creates motion without changing the work.
What to Do Instead of Constant Multitasking
Protect tasks with a high restart cost. Difficult writing, planning, analysis, and error-sensitive decisions benefit from uninterrupted blocks. This does not require an empty day. Even a clearly defended thirty-minute window can keep the task set from being rebuilt repeatedly.
Batch shallow responses. Email, routine approvals, and minor updates often become easier when handled together. Batching removes many tiny departures while preserving responsiveness at predictable intervals.
Leave a restart cue. Before switching, write the next action—not a vague summary. “Check the April total against column F” is easier to resume than “continue spreadsheet.” A good cue stores the mental handoff outside your head.
Separate monitoring from reacting. Some roles require awareness of several channels, but awareness does not mean every event deserves action. Define which signals are urgent enough to interrupt and which belong in the queue.
Make availability visible. Teams function better when people know whether a colleague is interruptible, focused, or available only for urgent questions. This turns interruption management from a private willpower contest into a shared work rule.

Multitasking at work helps when it supports monitoring, coordination, timely information, or a genuinely urgent change in priority. It hurts when unrelated demands repeatedly break a task whose context is expensive to rebuild.
The practical alternative is not rigid single-tasking all day. It is selective switching: protect deep work, monitor what truly requires monitoring, group low-value responses, and leave a clear trail whenever you must step away.
