Why Multitasking Feels Productive Even When It Slows You Down
One difficult task can look like nothing is happening. Ten tiny switches can look like a spectacularly busy morning.
You answer two messages, rename a file, check a dashboard, skim an email, and return to the report you meant to finish. Five things moved. The report barely did. Yet the hour can still feel productive because activity was visible at every turn.
That feeling is not imaginary. Multitasking can create speed, stimulation, urgency, and a sense of control. The mistake is treating those sensations as reliable evidence of useful output. Switching produces immediate proof that you are doing something; its costs are delayed, scattered, and harder to notice.

Motion Is Easier to See Than Progress
Deep work often has a long invisible middle. You may spend twenty minutes understanding a problem without closing a tab, sending a message, or producing a polished sentence. The work is advancing, but it offers few external signals.
Small tasks are different. Every reply, click, and checked box creates a clean endpoint. A day filled with them produces a dense record of activity. The mind can count those completions more easily than it can judge whether one difficult idea became clearer.
Variety can strengthen that impression. In eight studies by Etkin and Mogilner, varied activities made longer periods feel more stimulating, while packing variety into shorter periods made those periods feel less productive. The finding was not specifically about digital multitasking, but it helps explain why a varied day can feel fuller than a quieter one.
Why Busyness Can Resemble Productivity
Each signal is real. The error comes from assuming it measures the final result.
Messages sent and boxes checked are easier to count than understanding, planning, or improving one difficult piece of work.
A deadline, badge, or waiting person gives the incoming task emotional weight before its actual value is judged.
Choosing the interruption yourself can make it feel strategic, even when the timing creates a larger restart cost.
People can speed up after interruptions, creating a strong feeling of intensity while stress and errors become the hidden bill.
Urgent Tasks Can Defeat More Important Ones
An unread message has an advantage over a difficult project: it asks for a clear action now. The project may matter more, but its reward is distant and its next step may be uncertain.
Research on the “mere urgency effect” by Zhu, Yang, and Hsee found that people sometimes chose objectively worse options simply because those options felt more urgent. The effect was stronger when people were already occupied, which reduced the attention available for comparing value carefully.
That is a near-perfect recipe for workplace multitasking. A notification supplies urgency; a complex task supplies ambiguity. Answering the message creates a quick resolution, while the important project continues to offer no immediate finish line.
Urgency is information, but it is not the same information as importance. A task can deserve attention now—or merely be designed to feel as though it does.
Choosing the Switch Makes It Feel Smarter
An external interruption is easy to blame. A self-interruption feels more reasonable because you initiated it: “I will just use this pause to check email.” Sometimes that is sensible. If the main task is genuinely waiting, another task can use the gap.
The trouble is that the switch can outlast the gap. In an experiment by Katidioti and colleagues, participants answered email-like questions while chat messages waited. When the primary task contained a delay, people switched more often—even at high-workload moments. Switching rather than waiting made them slower, and they forgot information from the email task about half the time in those cases.
The choice felt opportunistic because the original task had paused. But the new task arrived at a poor cognitive moment. The visible delay disappeared; the less visible memory cost took its place.
A genuinely relevant experiment by Buser and Peter randomly assigned participants to solve Sudoku and word-search tasks sequentially, under forced switching, or with freedom to organise their own schedule. The self-scheduled group performed only slightly better than the forced-switch group, but significantly worse than the sequential group. Among people allowed to choose, switching more often was also associated with poorer performance. Control over timing did not guarantee an effective schedule.
Interruptions Can Make You Work Faster
Multitasking does not always feel productive merely because people misread the situation. Sometimes they really do increase their pace.
In an experiment by Mark, Gudith, and Klocke, interrupted participants completed their assigned work faster than the uninterrupted group. They compensated by working more intensely. But they also reported greater stress, frustration, effort, and time pressure.
This creates a persuasive illusion: the deadline is met, the keyboard is moving, and the worker feels activated. The cost may appear elsewhere—as fatigue, rushed judgement, reduced patience, or less capacity for the next task.
That is why “I work well under interruption” can be partly true and still be a poor long-term strategy. A sprint can rescue an hour. It does not make repeated restarting free.
The Restart Cost Has No Notification
When you send a reply, the interface confirms it immediately. When you return to a report and spend ninety seconds reconstructing the argument, no alert announces that time as a switching cost.
The loss is distributed across rereading, remembering, checking, and rebuilding confidence about what comes next. Each piece looks too small to matter. Repeated throughout the day, they can become the main reason a task felt strangely difficult.
The Task Switch Test makes one narrow version of this cost visible by comparing repeat and switch trials. Real work adds a larger burden because the abandoned task may contain far more context than a simple colour or shape rule.
How to Tell Whether the Busyness Helped
Measure finished value, not the number of touches. Ask what became usable, decided, learned, or completed—not how many items briefly received attention.
Separate urgent from important before opening the stream. Decide which messages deserve interruption rights. Everything else can wait for a communication window.
Notice self-interruptions. A switch you choose can still be avoidance, habit, or a response to temporary difficulty. Capture the impulse without automatically following it.
Leave a restart instruction. Before moving away, write the exact next action. This converts part of the invisible mental context into something you can recover quickly.
Use planned variety. Alternating tasks at meaningful boundaries can restore energy or use waiting time. Random switching in the middle of demanding steps is the version most likely to create hidden work.
Test the Cost, Not the Feeling
